Command of the Message: CloudBees Unify

Please read first. This is a work sample, not an internal sales asset. It's reconstructed from public CloudBees material (the May 2025 launch newsroom post, "CloudBees Unify: The Anti-Platform," and "Why Every Enterprise Needs a DevSecOps Control Plane") plus my own verified proof points from running the Unify launch and the later control-plane reframe. Every metric here is one CloudBees has published or one I can personally verify. Where the honest answer is "not quantified," it's marked that way instead of filled with a placeholder number. A fabricated stat in a sales asset is worse than a gap in one.
Power statement
For platform engineering and release leaders who can't get a single trustworthy answer to "can we ship" out of a delivery estate that spans a dozen tools nobody owns end to end, CloudBees Unify is the DevSecOps control plane that governs what you already run, so audit evidence, security posture, and release approval are byproducts of shipping instead of a reconstruction project after it. Unlike platform-consolidation approaches, which solve governance by asking you to migrate onto one vendor's runner, Unify coordinates the tools you already have, so governance doesn't wait on a migration and doesn't stop at the edge of whatever survives one.
1. The 3 Whys
Why do anything? Every pipeline reports green, but nobody can give one trustworthy answer to "can we ship." Governance runs on a release calendar, a spreadsheet, and a person who knows who to call, and that breaks the moment delivery spans more systems than one person can track. The cost shows up directly: audit prep that's a reconstruction project instead of a query, and release decisions made on incomplete information.
Why CloudBees? The default alternative, consolidating onto a single platform vendor, solves governance by asking the org to migrate first. That delays governance by the length of the migration and only covers whatever tools survive it. Unify coordinates the tools already in place (Jenkins, GitHub Actions, GitLab, CloudBees CI) as one tracked system, with audit evidence generated automatically instead of assembled after the fact. A competitor can't copy that with a settings toggle. It requires rebuilding their data model and governance guarantees from the ground up.
Why now? Tool sprawl already broke manual governance: delivery running across a dozen systems nobody owns end to end turned "who approved this" from a quick question into a reconstruction exercise. AI agents are the next force, about to take real actions inside those same pipelines, whose approval controls assumed a human would read the runbook first. For some teams that assumption is already false, and it fails silently. Whoever governs the stack before agents become the actor, not after, sets the terms other vendors have to react to.
2. Current state
The champion (head of platform engineering or head of release management) runs delivery across a fragmented toolchain built up over years: Jenkins for some teams, GitHub Actions for others, a CI/CD vendor here, a homegrown script there. Coordination across it depends on a release calendar and a person who's tracked enough context to know who to call. Audit evidence gets assembled after the fact, reconstructed from logs across systems nobody owns end to end. And even though the pitch is "not a platform," the buying committee behaves like it is: release managers, development leads, and QA testers feed pain up to the champion, and the champion has to carry it to VP of Engineering and VP of Software Delivery for the budget to become real.
Discovery questions for this stage:
- "When an auditor asks 'what shipped, who approved it, and what evidence do you have,' how long does it take to answer, and how much of that answer is a live query versus a reconstruction?"
- "How many different tools does a single release touch before it reaches production, and who has visibility across all of them at once?"
- "If I asked five people on your team to define 'ready to ship' right now, would I get the same answer five times?"
- "Beyond you, who has to sign off before this becomes real budget? VP of Engineering, VP of Software Delivery, someone else?"

4. Future state
One governed view of delivery health and risk across every tool the organization already runs. A release decision has one answer, not five conflicting ones. Audit evidence exists because the release happened, not because someone assembled it afterward. When an AI agent takes an action inside a pipeline, it's constrained by the same enforced policy a human would be, not by an assumption that it will read a document first.

7. The disqualifying test (use mid-discovery, against a consolidation-platform competitor)
"A coordination layer whose only fully supported stack is its own is not a coordination layer. It is a migration with governance attached. So the question I'd ask [Competitor]: what happens to governance for the workflows you don't move onto their platform? If the answer is 'those are out of scope,' you're being sold a destination, not a control point."
Use this after the buyer has already described their current toolchain (stage 1), not before. It lands as a diagnostic question aimed at the competitor's architecture, not as a canned knock. If the buyer's estate is genuinely small and homogeneous enough that a single-vendor migration is realistic in-quarter, this test doesn't apply. Say so. That buyer is better served by consolidation, and forcing the frame will cost credibility later in the deal.
8. Discovery question bank, by stage
Current state / qualifying the pain:
- "Walk me through what happens between 'code is ready' and 'it's live in production,' including every handoff and every tool involved."
- "Who's accountable when an auditor asks for evidence, and how much of what they hand over already exists versus gets assembled for that request?"
Negative consequences / quantifying urgency:
- "What's the last release that got delayed or rolled back because nobody had a single answer to 'is this actually safe to ship'? What did that cost, in time or in trust?"
- "If your team started using AI agents to make changes inside these pipelines this year, what stops one of them from taking an action nobody approved?"
Competitive displacement (against a consolidation platform):
- "If you moved to [Competitor], what's your realistic timeline to get every team's workflows onto their engine? What's governed in the meantime, for the teams that haven't migrated yet?"
Economic buyer (VP of Engineering / VP of Software Delivery) framing, run in the same discovery pass, not a separate one:
- "If your delivery governance model is tied to one vendor's roadmap, what's your exposure if that roadmap changes or that vendor's release cadence slows?"
- "What would it be worth, in avoided audit hours or avoided incident cost, to have that answer be a query instead of a project?"
9. Proof points (reference library)
- May 2025 Unify launch: 13 referenceable customers against a goal of 10; average deal size $100K → $265K; 60% win rate once deals reached qualified; 90 days of market timing recovered by launching on a demo instead of waiting for GA.
- Forrester TEI study (control-plane category): 70% reduction in release prep time year one, 95% by year three; 99% reduction in outages; 60% increase in deployment volume without added headcount; $27.5M value over three years. Cite as a commissioned, composite-organization study, not a per-customer guarantee.

10. Objection handling
Same discipline as everywhere else in this doc: where a response leans on a number, it's one of the proof points above, and where it doesn't, that's said plainly rather than papered over.
